The client, an industry-leading nonprofit healthcare system, recognized a growing need to better address the complex challenge of obesity—one that doesn’t fall neatly into traditional service lines but significantly impacts patient well-being and system-wide costs. With rising patient expectations, internal fragmentation, and increased pressure from insurers on reimbursement, the leadership saw an opportunity to lead with innovation. They sought to develop an integrated, patient-centric weight management service that would not only improve health outcomes, but also provide measurable value to employers and strengthen internal collaboration across the healthcare system. Leadership understood that obesity-related care needed a reimagined approach. With obesity surpassing diabetes and heart disease as a driver of preventable cost, and few systems offering integrated pathways, the client saw an opportunity to differentiate. As an employer interested in population health, they aimed to respond decisively.

In partnership with Artemis, the client launched a four-month initiative to design and operationalize a Comprehensive Weight Management Service Line. Rather than layering obesity services onto existing departments, the client built a standalone integrated service line focused on the internal patient experience. This required cross-functional governance, new digital infrastructure, and a redefined role for primary care. The effort focused on centralized intake and referrals, expansion of core offerings across sites, and development of a unified patient experience. This transformative solution, co-created with the client, successfully enabled a minimum viable system. To further support growth, the team launched targeted employer and consumer marketing campaigns, updated digital channels, and piloted programs with internal employees. Throughout the process, Artemis facilitated collaboration across physicians, clinicians, and staff while also equipping primary care teams to engage patients earlier in their care journey.
Impact
The initiative delivered strong, system-wide results. The client developed a mission, vision, and set of strategic pillars that aligned and energized internal teams. Trust between departments deepened, leading to more coordinated care and expanded reach. Patients benefited from higher quality, earlier-stage interventions, while the business case for the program proved sound—the speed to stand up this new program exceeded the initial timeline by two months, and the new strategy generated enough revenue within a few months to cover consulting fees. Including the employee team in the development of the innovation capabilities led to increased employee satisfaction. The client’s CFO praised the pricing strategy and financial model, noting it stood up to rigorous internal review. Most importantly, the system now has a scalable, integrated approach to weight management that provides outsized referrals compared to earlier programs, improves lives, and sets a foundation for national leadership in obesity care.
